What needed to change
An industrial services company in the United States was under pressure to reduce costs, improve customer experience, and operate with more agility in a more competitive market. Software supported field operations, asset inspections, service delivery, scheduling, and operational reporting, but the application environment had become difficult to change
Across a portfolio of more than 320 applications, well over half were heavily customized commercial applications, including SAP and field management systems connected to operational monitoring platforms and IBM Operational Decision Manager. Legacy tools, waterfall development, manual processes, and siloed teams left little time for innovation and made new features too slow to deliver
How Iviju delivered
Iviju interviewed more than 60 business team members, developers, operations staff, and end users to identify what sustainable transformation needed to address. The work centered on three priorities people, process, and technology. We focused on shifting the culture toward innovation and collaboration, adopting Agile and DevOps ways of working, and improving application agility through modernization and automation
To move the transformation forward, we trained business leaders on value stream mapping and used a gamified Weighted Shortest Job First model to improve prioritization. We then redesigned teams using practices drawn from SAFe and Spotify, introduced communities of practice for DevOps and automation, encouraged open scrum meetings and hands on Agile events, and partnered with the client to migrate customer facing applications to Azure while establishing CI CD, continuous testing, automated provisioning, configuration management, runbook automation, and one click deployment
Implementation specifics
- Conducted more than 60 interviews with business teams developers operations staff and end users to define transformation priorities
- Set goals around people process and technology to support sustainable change
- Used shared workspaces common goals and shared incentives to break down silos and improve collaboration
- Trained business leaders on value stream mapping with more than 50 hours of whiteboard sessions and a gamified Weighted Shortest Job First model
- Created an organizational model that combined SAFe and Spotify practices with Agile Release Trains communities of practice and daily scrum routines
- Introduced open scrum meetings brown bag sessions walk in clinics pair programming test driven development build measure learn and minimum viable product thinking
- Simplified change management and introduced Agile and DevOps processes including CI CD continuous testing and continuous inspection
- Migrated customer facing applications to Azure and exited legacy data centers with a cloud native roadmap
- Automated environment provisioning configuration management runbook tasks and one click deployment to speed route to live
What changed after delivery
The program improved both delivery speed and engineering culture. Application releases accelerated from 12 weeks to 4 weeks, new projects started much sooner, and engineering teams spent less time waiting on infrastructure security and manual handoffs. The organization also gained a more collaborative operating model built around customer value and continuous improvement
The cultural shift was measurable as well. In an anonymous survey, 85% of employees said they felt empowered, 90% said they felt they belonged, 78% said they had more empathy for other teams, and 88% said collaboration and communication had improved significantly. The work also freed up 20% more time for innovation and received industry recognition for cultural transformation and collaboration
